Choosing the Right Alerting Channel: Email vs Slack vs PagerDuty vs SMS
Teams configure Slack alerting, watch the channel get noisy, stop paying attention, and then miss a real outage buried in the noise. The alerting channel problem is not technical — it is a signal-to-noise problem.
The right alert at the wrong time through the wrong channel is as bad as no alert at all. Here is a practical framework for matching alert severity to the channel that will actually wake someone up.
The channel hierarchy
Email — High signal, low urgency. Good for: daily digests, recovery notifications, weekly summaries. Never use for critical alerts — it is checked on a schedule, not continuously.
Slack/Discord — Medium urgency, high visibility. Good for: P2-P3 alerts, team awareness, automated reports. Risk: channels get noisy and people mute them.
PagerDuty/Opsgenie — High urgency, forces acknowledgment. Good for: P1 alerts, on-call escalation. Expensive, but the cost is justified for critical services.
SMS/Phone — Highest urgency. Good for: P0 alerts when engineer must wake up. Reserve for genuine emergencies only.
Severity tiers and channel mapping
P0 — Service down, revenue impact: SMS + phone call to on-call, Slack #incidents, email to stakeholders.
P1 — Degraded, user impact: PagerDuty/Opsgenie to on-call, Slack #incidents.
P2 — Non-critical anomaly: Slack #alerts, email digest (next business day).
P3 — Informational: Daily email digest only.

Audit your alerting channel volumes monthly. If volume is high, fix the alerts, not the volume.
Escalation paths
Define explicit escalation: primary does not acknowledge in 5 minutes → secondary gets paged. Secondary does not acknowledge in 10 minutes → manager gets paged.
Document this in a runbook. Without a defined escalation path, critical alerts disappear into acknowledged silence.
